About the framework

Screen a new project with three binary decisions

New Project? starts a sequence of three diamonds: Aligns with goals?, Have capacity?, and Budget available? Three Yes answers reach Accept Project. A No leads respectively to Decline, Defer to Next Q, or Request Funding.

The actual drawing contains three decision checkpoints, although the source introduction says two. There are eight nodes overall. Deferral and funding requests are drawn as actions without a route back to intake, so the chart does not yet show a later reconsideration.

Adapt the questions to your intake policy and define what qualifies as a Yes. Add a review date or funding outcome if a deferred project can return for another decision.

Frequently asked questions

Common questions

How many decisions are in the example?

There are three: goal alignment, available capacity, and available budget. Each has labeled Yes and No branches.

Does requesting funding automatically accept the project?

No. Request Funding is the end of that drawn branch. Add a funding decision and its outcomes to show what happens next.

Can this distinguish rejection from postponement?

Yes. The example already uses Decline for poor goal alignment and Defer to Next Q for insufficient capacity. Change those labels to match your intake policy.
