About the framework

Sort growth ideas by changes to products and markets

The four blocks each contain four initiatives. Market Penetration covers conversion, churn, upselling, and referrals. Market Development lists regional expansion, enterprise customers, resellers, and agency white-labeling. Product Development adds a mobile app, writing assistant, integrations, and an API tier. Diversification proposes HR software, a developer marketplace, automation, and an acquisition.

The headings use Existing or New pairs in product-then-market order. The placements depend on the sample business’s assumed starting point; enterprise SSO or white-labeling may involve product changes for a different company. There are no budgets, forecasts, or scored risk levels.

Before adapting the matrix, define the products and customers you already serve. Classify each proposed initiative against that baseline, then add evidence and investment assumptions to support a decision.

Frequently asked questions

Common questions

What do the Existing and New pairs refer to?

Read them as product first and market second. Existing product plus new market is Market Development; new product plus existing market is Product Development.

Are the initiative placements fixed?

No. Classify an idea relative to your current offering and customers. A mobile app might be a new product for one company and an existing channel for another.

Does the matrix recommend which path to fund?

It organizes possible paths but includes no decision scoring. Add costs, evidence, and expected outcomes before comparing investments.
