Create an agile sprint Kanban board with WIP limits and swimlanes

About the framework

Kanban Board Framework for Agile Sprint Management

This template applies the Kanban board framework with explicit WIP (Work in Progress) limits — the key practice that separates effective Kanban from a glorified to-do list. WIP limits cap how many items can occupy a column simultaneously, preventing the team from starting too many tasks and finishing none. The In Dev column allows three concurrent items; In Review allows two.

The task categorization by type (Feature, Bug, Tech Debt) adds a second dimension to the board. Most sprint teams mix all three work types, and the color coding reveals the balance: a board dominated by red bug cards signals quality problems, while one heavy with orange debt cards shows an infrastructure investment sprint. This visibility helps product managers and engineering leads make informed trade-off decisions during sprint execution.

The four-column flow (To Do, In Dev, In Review, Done) models the standard software development lifecycle. Tasks enter from the left and must pass through each column sequentially — no skipping Review. When a WIP limit is hit, the team must finish existing work before pulling new items, creating the pull-based flow that Kanban is known for. Use the AI to populate the board with your actual sprint backlog, adjust WIP limits for your team size, or add swimlanes for different team members.

Frequently asked questions

Common questions

How do I load our actual sprint backlog into this board?

Describe your tasks to the AI: 'Add to the board: FEAT: User Dashboard (In Dev), BUG: Payment timeout (To Do), DEBT: Database indexing (To Do), FEAT: Export CSV (In Review).' It will place each task in the correct column with appropriate type coloring.

What WIP limits should I set for my team?

A common rule of thumb is team size minus one for the In Dev column. For a team of 4 developers, start with WIP: 3 for In Dev and WIP: 2 for In Review. Adjust based on your team's flow — if Review constantly fills up, the bottleneck is review capacity, not development speed.

Can I add swimlanes for different team members or squads?

Yes. Ask the AI: 'Add horizontal swimlanes for Frontend Team and Backend Team, keeping the same four columns.' This creates a matrix view useful for larger teams where you need to see work distribution across sub-teams.

How is this different from the Kanban Sprint Board template?

This template adds WIP limits and task type categorization (feature, bug, tech debt) with color coding. The basic Kanban Sprint Board focuses on column flow without WIP constraints. Use this template when your team practices disciplined Kanban with explicit flow management.
